CRO performance & sponsor oversight
A balanced diagnostic of trial delivery, vendor performance and the sponsor decisions that shape both.
What this involves
- Governance and accountabilityResponsibilities, decision rights, escalation routes, meeting outputs and the time taken to resolve consequential issues.
- Delivery and staffingMilestones and deliverables against evidence, staff continuity, review quality and change-order patterns.
- Quality and data flowHow clinical and data issues surface, who sees them and how quickly they are closed.
- The sponsor’s contributionUnmade decisions, shifting assumptions and fragmented internal ownership that slow a vendor down.
- Corrective actionFixes matched to the actual causes, with owners and dependencies.
Why it matters in oncology
When a trial slips, more status reports rarely explain whether the cause is resourcing, governance, a protocol assumption or a sponsor decision that has not been made. Replacing a CRO is slow and expensive, and changing the wrong thing can make delivery worse.
Good clinical practice also keeps responsibility for delegated activities with the sponsor, which has to be shown through oversight that is proportionate to the risk of the study.
When to involve us
- Recurring slippage, unclear ownership or repeated escalations.
- Concern about staffing continuity, review quality or change-order exposure.
- A governance reset,a possible CRO transition, or a plan for risk-proportionate oversight.
How we approach it
- Gather the evidence Governance records, metrics, issue logs and interviews on both sides of the relationship.
- Separate symptoms from causes Distinguish what the vendor controls from what the sponsor does.
- Prioritize corrective actions A short sequence with owners and dependencies, not a long list.
- Check back A follow-up at an agreed interval to see whether the actions took effect.
What you receive
- A structured diagnostic of root causes and contributing factors
- A prioritized corrective-action roadmap with owners and dependencies
- A specification for an oversight dashboard built around indicators that predict problems
- Optional scheduled follow-up
Working together
- StructureA document-based diagnostic with targeted interviews, followed where useful by a bounded oversight retainer. Clinical-operations or quality specialists contribute according to scope.
- What we need from youThe scope of work, governance records, milestone plans, relevant metrics, issue logs and examples of the delivery problems.
- Roles and limitsThe work supports sponsor decision-making. It is not a formal GCP audit, inspection-readiness certification or a transfer of the sponsor’s responsibilities. Continuous trial-rescue cover is a separate arrangement.
Questions
Will the review assess the sponsor as well as the CRO?
Yes. Unclear decisions, changing assumptions and fragmented governance on the sponsor side often contribute, and a useful diagnostic looks at both.
Can you help design risk-proportionate oversight under ICH E6(R3)?
Yes. E6(R3) emphasizes proportionate, risk-based quality management and the sponsor’s continuing responsibility for delegated activities. We can help define indicators and review routines that match your study’s risks. We do not certify compliance.
